The liver is usually a soft organ and slips under the fingers when palpated. If its texture is hard it could due to inflammation or congestion or tumor. Hard liver could also be due to cirrhosis, but when this sets in the size of the liver usually decreases and hence is not palpable clinically in most cases.

What I found was this: "Liver scarring results in a hard liver that is unable to function properly. "
This implies that your liver feels hard during an exam by a doctor. I must conclude that your liver has been exposed to some type of inflammation that has cause the formation of scar tissue. This is a serious issue.
